"The average business-to-business CRM has a 25% to 30% duplicate record rate after 18 months of live use. By month 30, that figure exceeds 40% without active data governance. At that point, your forecasting is directionally correct at best."

A structured audit of your entire Dynamics 365 CRM environment: record counts and growth rate by entity, duplicate rate by field and entity type, broken workflow map, integration error log with failure frequency, and field completion rates across Accounts, Contacts, Leads, and Opportunities. This is the source document for all cleanup execution decisions.

Acceptance criterion: You receive the report, review priority findings with your consultant, and sign off before Day 6 cleanup begins.

Systematic identification and merge of duplicate records across Accounts, Contacts, Leads, and Opportunities using Dynamics 365's native Duplicate Detection Rules supplemented by consultant-led manual review for edge cases. Parent record is preserved based on the audit's master record criteria. A pre-merge backup snapshot is taken before execution begins.

Acceptance criterion: Duplicate rate drops below 2% across all primary entities. Verified with a post-merge data profile report.

Review and rebuild of all Opportunity pipeline stages: remove unused stages, define exit criteria for each remaining stage, realign opportunity probability percentages, and migrate all existing open Opportunities into correct stages. Business Process Flows are validated and repaired where broken.

Acceptance criterion: Every open Opportunity sits in the correct stage. Sales leadership confirms pipeline report reflects actual business status.

Audit of up to 3 active integration connectors (Business Central, Outlook, Teams, or other), identification of all silent sync failures, root-cause diagnosis per failed job, and execution of repair work within the cleanup scope. Failed sync jobs are re-run post-repair and verified. A monitoring dashboard view is configured to catch future failures early.

Acceptance criterion: All 3 audited connectors pass a 48-hour clean sync test. Error count drops to zero for all repaired jobs.

Review of all custom field configurations across your primary entities: remove orphaned fields, correct broken lookup validations, mark required fields that should be required, and align field display labels with current business language. Option set values that are redundant or misused are corrected.

Acceptance criterion: Field completion rates on Accounts and Opportunities improve by a minimum of 20 percentage points post-cleanup.

A living document covering: naming conventions for Accounts and Contacts, required field entry rules, Opportunity stage entry and exit criteria, activity logging standards, and duplicate prevention rules. Written for your CRM administrator, not for a consultant. Delivered in an editable format your team owns permanently.

Acceptance criterion: Your CRM administrator reviews the document in a 1-hour handoff session and confirms standards are actionable and enforceable.

A 30-day post-cleanup monitoring plan specifying which metrics to track, what thresholds trigger re-review, and how to use Dynamics 365's built-in Duplicate Detection for ongoing prevention. The sign-off certificate confirms all 7 deliverables were completed and accepted, and activates the fee credit against any follow-on statement of work.

Acceptance criterion: Hand-off call completed. All 7 deliverables accepted. Sign-off certificate issued by Day 21.
The full package fee credits 100% against any subsequent Redefine Innovations implementation or optimization statement of work.

Who the CRM Cleanup Package is built for

Three distinct situations where 21-day cleanup delivers faster return than re-implementation, retraining, or hoping the data fixes itself.

Sales teams 12 to 30 months post go-live

Your Dynamics 365 Sales implementation went live but adoption has stalled. Representatives are working around the CRM rather than in it. Pipeline reports are reviewed skeptically. A cleanup at the data layer restores confidence faster than retraining alone.

  • Dynamics 365 Sales, 50 to 500 seats
  • Representatives using spreadsheets as backup
  • Forecast variance above 25 percent

Post-acquisition CRM consolidation

You acquired a business or merged teams with separate CRM histories into one Dynamics 365 tenant. Duplicate accounts, conflicting naming conventions, and overlapping pipeline stages are the immediate result. A cleanup scopes and resolves the data conflict in 21 days.

  • Post-merger Dynamics 365 environments
  • Multiple data sources merged
  • Conflicting pipeline definitions

Pre-optimization or artificial intelligence readiness cleanup

You are planning a Copilot for Sales deployment, a Power BI pipeline dashboard, or a Dynamics 365 module expansion and need to clean the underlying data before it pollutes your artificial intelligence outputs or your new reporting layer. The cleanup package is the prerequisite that protects that investment.

  • Copilot for Sales readiness
  • Power BI pipeline reporting
  • Dynamics 365 module expansion preparation

Challenge

A 200-person business-to-business technology distributor in the United States had run two Dynamics 365 tenant migrations following back-to-back acquisitions. The result: 11,400 duplicate account records, pipeline stages not updated in 14 months, and a Dynamics 365 Sales to Business Central integration silently failing for 11 weeks. Sales leadership knew the reported pipeline number was wrong but could not determine the real figure. The team had reverted to spreadsheets alongside a legacy system they were supposed to have decommissioned.

What We Did

Redefine Innovations ran the Dynamics 365 CRM Cleanup Package across both Sales and Customer Service environments. We profiled all 11,400 duplicate accounts, identified the Business Central integration failure root cause (a broken authentication token not refreshed after a tenant rename), and mapped 7 pipeline stages never updated from the original implementation. We merged all duplicates with a pre-approved master record ruleset, rebuilt 9 pipeline stages with signed exit criteria, repaired the integration and verified 48 hours of clean sync, corrected field configurations, and delivered data standards documentation with an administrator handoff session.

Result

The merged duplicate records revealed $4.1 million in legitimate open Opportunities buried across fragmented account records. Pipeline forecast variance dropped from plus or minus 62 percent to plus or minus 11 percent. CRM adoption improved from 61 percent to 89 percent within 30 days post-cleanup. The integration has run error-free since repair. The team decommissioned the legacy CRM two weeks after cleanup closed. The full fee was credited toward a subsequent Copilot for Sales deployment, which launched on schedule 10 weeks later.

Vice President of Revenue Operations
Business-to-Business Technology Distributor, USA

"We had written off the pipeline number as a known problem for over a year. Within three weeks, Redefine cleaned it up and we found $4 million in real opportunities buried in duplicate accounts we didn't know existed. The CRM is now the actual system of record for the first time since we started."

Questions Answered

Dynamics 365 CRM cleanup: common questions

Seven named deliverables: a CRM data audit report (Day 5), duplicate record removal for up to 200,000 records, pipeline stage rebuild with exit criteria, integration health check and repair for up to 3 connectors, field configuration corrections, data standards documentation, and a 30-day monitoring guide with sign-off certificate on Day 21. Every deliverable has a defined acceptance criterion your team signs before we close.

The package is fixed-price with no hourly overruns, no change orders, and no scope surprises. The total fee covers all seven deliverables end to end. If cleanup reveals that a deeper re-implementation is the right next step, the full fee credits 100 percent against that statement of work. Pricing is confirmed on the assessment call before any work begins.

The package covers all Dynamics 365 CRM workloads: Sales, Customer Service, Field Service, and Customer Insights (Journeys and Data). Scope across modules is confirmed on the kick-off call before any work begins. Multi-module environments are scoped accordingly.

During Days 1 to 5, we connect to your Dynamics 365 environment with read-only access and run automated data profiling across all entity types. We identify every duplicate record by entity and field, map all broken workflow instances and failed integration jobs, and measure field completion rates across Accounts, Contacts, Leads, and Opportunities. The output is a structured CRM Audit Report you review and approve before cleanup execution begins on Day 6. No work starts without your sign-off.

Every root-cause finding is documented in the cleanup audit report with a clear recommendation. If a deeper re-implementation is the right path, we present that scope and the cleanup fee credits 100 percent against the implementation statement of work. You keep all cleanup deliverables regardless of which partner you select for the follow-on work. There is no obligation to continue with Redefine Innovations.

The standard package covers up to 200,000 records across all primary entities within the 21-day window. For environments larger than 500,000 records, we scope an extended cleanup engagement on the assessment call with adjusted timeline and fixed pricing confirmed upfront.

The package includes a one-hour data standards handoff session with your CRM administrator covering naming conventions, required field rules, opportunity stage entry and exit criteria, activity logging standards, and how to use Dynamics 365's native Duplicate Detection to prevent recurrence. This is a working session, not a presentation. Full end-user sales team training is available as a separate engagement scoped after the cleanup closes.

Honest Fit Check

Is the cleanup package right for your team?

Two columns. We are honest about both sides. If the package is not the right call, we say so on the assessment call and recommend the path that is.

Good Fit When
  • You have an active Dynamics 365 CRM tenant (Sales, Customer Service, Field Service, or Customer Insights) that has been live for at least 12 months.
  • Your team is between 50 and 500 seats and has visible adoption gaps, duplicate records, or stalled pipeline reporting.
  • You can commit 3 to 4 hours per week of your team's time across the 21-day window for sprint reviews and acceptance sign-offs.
  • You can grant read-only access to the Dynamics 365 environment for the Day 1 to Day 5 audit phase.
  • You are planning a Copilot for Sales rollout, a Power BI dashboard, or a module expansion that needs clean data underneath.
Not A Fit If
  • You have not yet implemented Dynamics 365 CRM. You need an implementation engagement, not a cleanup.
  • You are running a different customer relationship management platform (Salesforce, HubSpot, Zoho). We cover Dynamics 365 only.
  • Your database is over 500,000 records. We scope an extended cleanup with adjusted timeline and pricing on the call.
  • Your team cannot commit weekly sprint review time. The 21-day timeline depends on prompt acceptance sign-offs.
  • You are looking for ongoing managed services. The cleanup is a one-time engagement; we have separate Dynamics 365 support packages for ongoing work.
